Making More, Keeping Less: How to Fix Shrinking Margins

By: | News | July 27, 2026

Few things are more frustrating in business than a booming sales report paired with a shrinking bank account. Your team is moving volume and hitting revenue targets, but when the month closes, the cash simply isn’t there.

You are making more, but keeping less.

When inflation, labor costs, and vendor pricing rise at the same time, margins erode a little at a time. A fractional percentage point drop on a shipping rate here. A slight delay in passing a materials cost increase to customers there. A few bloated software subscriptions in between. Together, these fractional losses compound into a major financial drag.

Here’s how to diagnose and fix shrinking margins before they eat further into your momentum.

1. Are You Chasing “Empty” Revenue?

When cash feels tight, the natural reflex is to sell more. But if your margins are broken, scaling sales volume just compounds the losses.

Every dollar of revenue carries a different value. Many businesses carry customers, products, or service lines that look impressive on a spreadsheet but steadily drain operational resources. Calculating margin at the transaction or customer level isolates true profitability.

Look closely at:

  • Customer concentration: Do your largest clients demand so many custom modifications, rushed deliveries, or account management hours that they absorb your profit?
  • Scope creep: In service businesses, track hours spent delivering extra work beyond the original contract.
  • The 80/20 rule: Identify which revenue streams consume the vast majority of your operational headaches. Sometimes the fastest way to grow net profit is to offboard the most expensive, resource-heavy clients.

2. How Much Is “Pricing Lag” Costing You?

In an environment where vendor costs shift constantly, static pricing is a liability. If it takes three months to notice a vendor raised their rates, and another three to update your own pricing, you’re subsidizing your customers’ margins at your own expense.

Fixing this means building a system of continuous feedback:

  • Automate cost tracking: Set your accounting system to flag your team the moment a key inventory item or raw material cost crosses a threshold.
  • Shorten the feedback loop: Link sales proposals directly to live inventory or procurement data, so quotes reflect current market costs.
  • Build dynamic clauses: Add inflation-index or raw material adjustment language to long-term client contracts so pricing adjusts automatically with the market.

3. Where Is Operational Waste Hiding in Your Business?

When business is booming, inefficiency is easy to overlook. When margins shrink, it becomes critical. Often the waste is buried in daily habits.

  • Underutilized technology: Audit your software stack for duplicate platforms, unused seat licenses, or subscriptions billing from forgotten trials.
  • Process bottlenecks: Look for manual work that could be automated. Every hour a manager spends copying data between spreadsheets is profit leaking out the door.
  • Interest and debt drag: If short-term debt, credit cards, or lines of credit are bridging cash flow gaps, the compounding interest is eating directly into net margin.

How Do You Move From Defense to Offense?

Fixing today’s leaks is only half the job. Protecting margin going forward takes financial visibility that looks ahead: proactive models that show where margins are headed next, so adjustments happen before the month closes.

Bookkeeping tells you what already happened. What actually moves the needle is real-time reporting built to catch these issues early, paired with the forward-looking modeling a fractional CFO brings to the table.
